Variation Orders: How to Stop a Renovation Budget Running Away

by admin | Oct 13, 2026 | Uncategorized

Almost no renovation finishes at the contract sum. The difference between a job that lands 5% over and one that lands 40% over is not luck — it is whether variations were priced before they were built.

## The three kinds of variation

Genuine discovery. The wall is opened and the pipework behind it has perished. Unavoidable, legitimate, and the reason you hold a contingency.

Owner change of mind. You decide mid-job to move the door, upgrade the tile, add a socket. Entirely your cost, and entirely within your control.

Manufactured variation. Work that any competent contractor should have anticipated and included, reclassified as extra once you are committed. This is the one to watch, and the defence against it is a detailed original scope.

## The rule that prevents most disputes

No variation is carried out until it is priced and approved in writing. Not verbally on site, not on a phone call, not in a message saying "ok proceed" without a number attached.

In practice that means a simple sheet for each change: what it is, why, the added or omitted cost, the effect on the completion date, and both parties' confirmation. Ten lines. It feels bureaucratic on a small job and it saves the relationship on every job.

## Watch the time effect, not just the cost

Owners approve variations on price and forget the programme. Each change ripples: a relocated wall delays first fix, which delays tiling, which delays site measurement for carpentry, which delays everything. Ask for the date impact along with the price, every time.

## Keep a running total

Maintain your own tally of approved variations against the contingency you set aside. Owners who track it stop at the right point. Owners who do not discover the total at the final claim, when the money is already spent.

## When to say no

The best moment to reject a variation is immediately. Once the work is built, you are arguing about payment for something already installed, and your position is much weaker. A firm "not approved, please proceed with the original scope" on day one is far easier than a negotiation on day sixty.
